What an AI automation consultant actually does

The job is judgment, not documents. A consultant's value is knowing, from having built and operated these systems, which of your processes will automate cleanly, which will fight back, and which should be left alone entirely.

The work starts with how your team actually operates. We interview the people doing the work, watch the real workflow including the workarounds the SOP never mentions, and put numbers on it: hours per week, error rates where they can be measured, and what a mistake costs when it slips through. Back-office processes like invoicing, document handling, and approvals often turn out to be better first candidates than the flashier ideas that started the conversation; we assess those against our AI business process automation playbook.

Then comes the part most reports skip: saying no. A useful audit tells you which processes are not ready, whether because the inputs are not digital, the rules are not consistent, or the volume does not justify the build. A meaningful share of the candidates we assess get a "not yet," and that answer is worth as much as the yeses, because it is the one a vendor will never give you.

Be suspicious of the category. Much of what is sold as AI consulting is a sales process for an implementation team, which means every audit mysteriously concludes that you need a large build. Much of the rest is strategy theater: maturity matrices, capability heat maps, and transformation language with no hours, costs, or owners attached. If a deliverable has no numbers in it, it is a brochure.

Every engagement produces four documents, each written to stand alone. If you never speak to us again, they still work. Engagements are fixed-fee and scoped in weeks, not months, because an audit that takes a quarter is measuring a company that no longer exists.

Process audit

An inventory of your workflows with time spent, error cost, data readiness, and the systems each one touches. It reads like an operations document rather than a vision paper, because it is one.

Automation roadmap

Candidates sequenced by payback and risk: quick wins that fund the program first, then the bigger builds with dependencies mapped. Each item carries an effort estimate, an owner, and the metric that will prove it worked.

Build-versus-buy analysis

For each roadmap item: whether an off-the-shelf tool covers it, whether a custom build is justified, and the realistic cost of each path including maintenance and model spend, not just the license fee or the build invoice. Vendor shortlist

Named tools or builders matched to each item, the questions to ask them, and the red flags to watch for in proposals. We disclose any relationship we have with a vendor we recommend, and the shortlist logic is written down so you can rerun it when the market shifts, which in this market is roughly quarterly.

What you will not get: a maturity matrix, a ninety-slide vision deck, or a roadmap whose every line item happens to require hiring us.

Consulting or done-for-you: which one do you need

They are different purchases, and bundling them quietly is how this category earned its reputation. Consulting sells you a decision. An agency sells you a working system. You may need both, but you should know which one you are buying.

Consulting fits when you have internal developers or an ops team who can build but need prioritization and architecture, when leadership wants an AI plan grounded in numbers rather than enthusiasm, when a previous automation project failed and you want to know why before spending again, or when you are weighing vendor proposals and want a second opinion that is not competing for the build. It is also the cheaper way to be wrong: a revised roadmap costs far less than a rebuilt system.

Done-for-you fits when nobody on your team can own the build, when speed matters more than growing internal capability, or when you want one accountable partner across design, build, and maintenance. That model, including pilots and pricing, lives on our AI automation agency page.

Our rule for keeping the two honest: consulting deliverables are builder-agnostic by design. Every roadmap and shortlist is written so any competent builder can execute it. If you later ask us to bid on implementation we will, but the audit stands on its own either way, and we are comfortable when the conclusion is that your own team should build it. Advice that only works if you hire the advisor is not advice. If a consultant cannot describe what a successful handoff to a third-party builder looks like, they are selling implementation with extra steps.

How to choose an AI automation consultant

The barrier to calling yourself an AI consultant is a LinkedIn edit, so the vetting burden is on you. What to check, in rough order of signal:

  • Ask what they have automated in their own operation. Advisors who have never run a production workflow give advice that dies on contact with real data.
  • Ask for a redacted sample audit or roadmap. The absence of numbers, owners, and costs in the sample predicts their absence in yours.
  • Ask them to name a process they recently advised a client not to automate, and why. No examples means every answer is yes, which means it is sales.
  • Ask whether the deliverables stand alone if you build with someone else, and whether they will still bid on the implementation afterward. Both answers can be fine; refusing to answer is not.
  • Ask how they handle vendor relationships and referral fees. You want the recommendation logic on paper, not buried in someone's incentive structure.
  • Ask who does the work. If a partner sells the engagement and a junior runs it, the sample deliverable you saw is not the one you will get.
  • Ask how estimates were made. "Industry benchmarks" is a weaker answer than "we measured your team for two weeks."

Red flags worth walking away from: guaranteed headcount reductions before any audit, pricing as a percentage of projected savings, certification walls in place of operating history, and a build price quoted in the first meeting. Each is the same underlying problem: conclusions arriving before evidence.

Frequently Asked Questions

How much does AI automation consulting cost?

Consulting is priced as a fixed fee scoped to the audit size, typically a few weeks of work, and it costs a fraction of a production build. That gap is the point: you spend a small amount to decide where a larger amount should go. Be wary of free audits from firms that also sell implementation; the audit is usually the top of their sales funnel.

How long does an automation audit take?

Two to four weeks for most SMBs and scale-ups, depending on how many workflows we assess and how available your team is for interviews. We keep it short deliberately. An audit that runs a full quarter is describing a company that has already changed, and the tool landscape it evaluated will have shifted before you act on it.

Do you implement, or only advise?

Both, but separately and priced apart. The consulting deliverables are builder-agnostic: your own team, a third-party builder, or our delivery side can execute them. If you ask us to bid on the build we will, alongside anyone else, and the roadmap does not change based on who wins. Plenty of audits end with someone else building, and that is fine.

Can our own developers act on the roadmap?

Yes, and it is written for that. Each roadmap item includes the workflow logic, the systems touched, the checks and human gates required, and acceptance criteria a developer can test against. Where a build needs skills your team lacks, usually evaluation design or model selection, the roadmap flags it so you can hire narrowly instead of outsourcing everything.

Do we need a consultant, or should we just start building?

If you have one obvious low-risk workflow and a capable builder, start building; a pilot teaches faster than a report. Hire advice when the candidate list is long, when processes touch money or compliance, or when a failed project has made the next budget request harder. The audit exists to stop you from automating the wrong thing well.
